From First Email to Shipping: How We Help Overseas Brands Develop Products in China
You have a product idea. You know you need manufacturing in China. But you're not sure exactly what happens after you hit "send" on that first email. Here's what the whole journey looks like, from our side of the table.
We talk to a lot of overseas brands — startup founders, product managers, engineering leads — who've never worked with a Chinese development partner before. They know they need one. They just don't know what the process actually looks like.
So, let's walk through it. This is exactly what happens when a brand reaches out to Angel Fluid, from the first email to the day the containers leave the port.
Week 0: The First Conversation
It usually starts with a short email or a LinkedIn message. Something like: "We're developing a smart beverage dispenser, we have an industrial design, and we need someone to handle the engineering and manufacturing in China."
Our first step is not to send a quote. It's to get on a call.
Why? Because a product is more than a bullet point list of features. We need to understand your goals, your constraints, your timeline, and what success looks like for you. Are you crowdfunding? Selling direct-to-consumer? B2B? Each one changes how we approach the project.
After that first call, if we think we're a good fit, we sign an NDA and you share your design files. Then we do a proper technical review — not a sales review, an engineer reviewing another engineer's work.
Week 1-2: Technical Review & Proposal
This is where the real work begins. Our engineering team takes your design apart:
· Electronics review. Can the PCB be manufactured cost-effectively? Are the components available? Are there any design choices that will cause reliability issues later?
· Mechanical review. Is the design manufacturable? Will the parts fit together correctly at mass production tolerances? Are there tooling considerations we need to flag?
· Supply chain review. What's the lead time on critical components? Are there single-source risks? Can we recommend alternatives that save cost without sacrificing performance?
· Certification review. What certifications do you need for your target market? What design changes might be needed to pass?
After this review, we send you a proposal. It's not just a price — it's a breakdown of what we'll do, how long each phase takes, what deliverables you'll get, and what we need from you. If we see problems in the design, we tell you upfront. We'd rather lose a project than take on one we know will fail.
Week 3-8: Engineering & Prototyping
Once the project kicks off, you get a dedicated project manager and direct access to the engineers working on your product. This is the part where most Chinese suppliers go dark — they take your money and disappear for weeks. Not us.
You get weekly updates. Not generic "everything is on track" emails — actual updates with photos, test results, and next steps. If there's a problem, you hear about it immediately, along with our proposed solution.
By the end of this phase, you have working prototypes. Not pretty display models — functional units that you can test, break, and iterate on. We typically do 2-3 rounds of prototypes before we're ready for tooling.
Week 9-14: Tooling & Pilot Run
Tooling is where things get real. Injection mold tools, jigs, fixtures, test equipment — this is the capital investment phase, and it's where a lot of projects go off the rails if the partner doesn't know what they're doing.
We manage the entire tooling process. We work with tool shops we've used for years, we review every design iteration, and we're on-site for first shots. When the tools are ready, we run a pilot batch — usually 50-200 units — to catch production issues before full mass production.
The pilot run is also when we start the certification process. We send samples to the lab, work through any test failures, and make sure you're clear to sell in your target markets.
Week 15-16: Mass Production & Quality Control
When pilot passes and certifications are on track, we move to mass production.
Our quality control has three checkpoints: incoming material inspection (we verify every batch of components), in-process inspection (our engineers check units as they come off the line), and final outgoing inspection before shipping. We don't claim 100% perfection — nobody can — but our system catches the vast majority of issues before products leave the factory.
You get production photos, test reports, and shipment details. If you want to send a third-party inspector, we welcome it. Transparency builds trust, and trust builds long-term partnerships.
Week 17+: Shipping & Beyond
The containers get loaded, they sail to your destination, and your product launches. That's the end of the development phase — but it's not the end of the relationship.
Most of our clients come back for their second product, or for revisions and updates to the first one. That's the best compliment we can get. We're not here for one PO. We're here to be your engineering team in China.
What Makes This Different from Just "Finding a Factory"?
A factory takes your drawing and makes it. If it doesn't work, that's your problem.
We're not a factory. We're an engineering team that manages the entire process — design refinement, prototyping, tooling, production, quality control. When something goes wrong (and something always goes wrong in hardware), it's our job to fix it, not yours.
